AI Case Files #11. In 2022 Microsoft owned VS Code, GitHub and GitHub Copilot. Four MIT friends had none of that. What they had was a free, open-source copy of Microsoft's own editor. They forked it, built Cursor on top, and grew to more than $1 billion a year in revenue by November 2025. In June 2026 SpaceX signed a $60 billion all-stock deal for the company. It closed on August 14, 2026. But in the middle, the math broke. Users paid a flat $20 a month. Cursor paid outside AI companies per token, and Cursor itself wrote that the hardest requests cost "an order of magnitude more" than simple ones. This episode covers the fork loophole, the leaky token bucket, the June 2025 pricing change and apology, the models Cursor built to plug the leak, and OpenAI's August 2026 notice. It ends with a 3-line rule you can paste into Cursor, Claude Code or Copilot today. Revenue steps come from Cursor's own funding posts: ›$100M ARR (Jan 2025), ›$500M (Jun 2025), ›$1B annualized (Nov 2025). About $2B annualized (Feb 2026) is Bloomberg's report via TechCrunch. There is no public per-user cost figure. "Order of magnitude" is Cursor's own wording (Jul 4, 2025). Negative gross margins are Newcomer's report (Aug 10, 2025), based on people familiar with the company. The $60B figure is the implied equity value of the all-stock deal (Reuters, Jun 16, 2026). Completion is from SpaceX's SEC Form 8-K (Aug 14, 2026). OpenAI's wind-down notice is from OpenAI's own post (Aug 28, 2026). The proposed shutoff date is Nov 12, 2026. The bucket, editor and server visuals are illustrations. Screens were captured Oct 28, 2026. No endorsement by Cursor, Microsoft, GitHub, SpaceX or OpenAI. Spot an error? Comment with the source. Open your AI coding tool's rules file: a project rules file in Cursor, CLAUDE.md in Claude Code, or the custom instructions file in GitHub Copilot. 2. Paste these three lines: "1. Before editing, list the files you plan to change, and wait for my OK. 2. Only change the lines this task needs. Never rewrite a whole file. 3. If you need context from another file, ask me first instead of reading the whole folder." 3. Run one small task with the rule and one without. Compare the usage page and the diff. I'm not promising a percentage. There's no fair public test of this yet. The rule targets the two drains Cursor described: long tasks and big rewrites. Tell me in the comments: did your usage go down? Learn, build, share... and learn again. AI is the enabler. Problem-solving is the goal. ▶ Subscribe to AI with Venky for a new AI Case File every week:    / @aiwithvenky   Narration is AI-voiced. Not financial advice.
