Naruto grew up alone because one dying old man dug one boy out of a rockfall.
Madara had been underground for decades on life support, waiting for a successor. Obito was crushed at Kannabi Bridge, and instead of dying there like the story tells us, he was pulled out of the rubble by a man who needed exactly him. Four years later he tore Kurama out of Kushina and pointed him at the village.
No rescue, no masked man at the Nine-Tails attack. Minato lives. Kushina lives. Naruto grows up with parents — and the Uchiha are never suspected, never relocated, and never massacred.
And the war still happens anyway. This is the full timeline of a world with no mastermind: why Nagato goes loud early instead of waiting a decade, why a conventional war between five villages lasts years instead of two days, and why the alliance that ends everything in the real story never forms at all.
The divergence: nobody digs him out.
