I broke down Gap’s current welcome email and rebuilt it from the ground up to show how a few relatively small improvements to their pop-up and Welcome Flow could translate into a massive revenue opportunity. Using Gap’s estimated 96.2 million monthly visitors, I modeled a conservative scenario: improving pop-up conversion from 4% to 5% and Welcome Flow conversion from 5% to 5.5%. At a $50 AOV, that takes modeled Welcome Flow revenue from roughly $9.62M/month to $13.23M/month — an incremental $3.61M per month, or ~$43.3M per year. In this video, I cover: What Gap’s current welcome email is doing well and where I think it falls short How I’d redesign the email to make the offer clearer and drive more clicks Why the pop-up is one of the highest-leverage parts of an e-commerce retention strategy How small improvements in opt-in and Welcome Flow conversion compound The exact math behind the ~$43.3M annual opportunity How I’d approach Gap’s Welcome Flow if I were running their email marketing The $43.3M figure is a modeled estimate based on the assumptions above, not Gap’s reported Welcome Flow revenue. The point is to show just how valuable small conversion improvements become when you’re operating at this level of traffic. If you're running an e-commerce brand, the same principles apply at any scale. Your pop-up and Welcome Flow are often two of the highest-leverage places to start optimizing.
