AI workflow vs AI agent: a 3-question test to pick one

Everyone says they need an AI agent. Most of what a business actually needs is a workflow with one smart step. A three-question test to pick one The short version A workflow follows steps you write down in advance. The AI fills in one of them (for example: read an enquiry and label it sales, support or spam). An agent gets a goal and a set of tools, and picks its own next step. Every choice is a place it can go wrong. Side by side: a wrong step costs less in a workflow, a workflow takes the same route every time, and a simple one runs in an afternoon. Agents don't replace workflows. Most of the time they live inside them, as one contained step. The three questions 1. Can you write the steps down? Build a workflow. 2. What does a wrong step cost? If it's costly, keep the AI inside a fixed step with a person on the send button. 3. Does the path change every time, in ways you couldn't list?
