You've looked up a hotel in Kyoto by now. You stared at the number, did some quiet arithmetic with two airfares next to it, and closed the laptop. Then you went looking for help and found a young man with a backpack who did two weeks in Japan on $1,000, in a room the size of a cupboard. That is not the trip you want.
So here is what the trip you want actually costs: a clean hotel near the station, one beautiful night at a hot spring inn, a taxi when your feet have had enough, and the nice dinner in Kyoto. For 37 years at the concierge desk of a big Tokyo hotel, money was the thing guests were shyest about asking. Today I give you the real numbers for 14 days, then count down nine ways to spend less without making the trip any smaller.
THE REAL NUMBERS (per person, two sharing a room, before flights):
· Careful: about 13,000 yen a day (around $80)
· Comfortable: about 23,500 yen a day (around $150)
· Generous: about 46,000 yen a day (around $290)
· 14 nights at the comfortable level: about 380,000 yen, roughly $2,400 each on the ground
· Quick rule: divide the yen price by 160 to get dollars
THE 9 WAYS TO SPEND LESS:
9️⃣ Don't buy the rail pass before you do the arithmetic (the $150 mistake I saw every week)
8️⃣ Don't take a taxi from the airport
7️⃣ Where your hotel money really goes
6️⃣ Food, where Japan surprises you in the right direction
5️⃣ Admissions, which barely register
4️⃣ Local transport, and when a taxi is good budgeting
3️⃣ The costs nobody budgets for (including the Kyoto accommodation tax)
2️⃣ The tax-free shopping change on 1 November 2026
1️⃣ The single decision that can change the price of the same hotel room four times over
YOUR QUICK CHEAT SHEET:
· The rail pass starts the day you first use it, not the day you land.
· From Narita, take the train: the Narita Express is 3,140 yen.
· Eat your big meal at lunch. Same kitchen, often half the evening price.
· No tipping anywhere, and the tax is already inside the price on the label.
· Add 15% to whatever you calculate. That's what people actually spend.
· From 1 November 2026, you pay the tax in the shop and claim it back at the airport. Allow an extra half hour and keep your receipts handy.
· In my book: the rail pass break-even is on page 86, the daily budget tiers on page 79, and the year month by month on page 33.
Tell me in the comments which number surprised you the most, and the number you're trying to make this trip fit inside. I read every single one.
And if you know someone who thinks Japan is too expensive for them, send them this video.
