Parul Jha explains Early vs. Late Adopter Profiles
Early Adopters (Pre-2004):
Predominantly very large companies (10,000+ employees) with high internal/captive shares [Citation].
Strategic drivers included cost savings and process orchestration [Citation].
Faced the challenge of "building the road" while the supplier ecosystem was still developing [Citation].
Late Adopters (Post-2004):
More diverse firm sizes, including many small firms [Citation].
Entered the market after suppliers had become professionalized and sophisticated [Citation].
Benefited from a pre-existing "road" of established service providers
Sourcing Logic and Hypotheses
Early Adopter Logic: Decisions were based on the nature of the task; standardized processes were outsourced, while complex, strategic, or firm-specific capabilities were kept internal
Late Adopter Logic: Decisions were driven by the availability of external capabilities in a mature market
Process Commoditization: While highly standardized tasks (e.g., payroll) are easy to outsource, knowledge-intensive services (e.g., AI product development) are more firm-specific . For late adopters, commoditization is a less powerful driver because providers now offer differentiated, high-end services
