I Gave AI and Entire HVAC Company’s Data-Here’s What It Found

I’m testing a simple question: How much of a business can AI actually understand? In Round 1, I gave AI access to a fake commercial HVAC company’s inbox and asked it to find problems management might be missing. For Round 2, I gave it much more of the business: • Job costing • Accounts receivable • Estimates • Change orders • Service history • Equipment orders • Closeout data That’s when things got interesting. Instead of just finding individual problems, AI started connecting information across different parts of the company — including project margin risk, overtime vs. available labor, revenue tied to an employee leaving, cash being held up by paperwork, and larger process failures across the business. I’m building this synthetic company piece by piece to test what AI can actually do inside a real business — not just write emails, summarize meetings, or generate marketing content.
