John Suder and Bart Mroz discuss why the old “run an AI pilot” pitch is losing power and what agencies should do instead. The conversation focuses on the gap between successful demos and real production systems, especially for mid-market companies that already believe in AI but need help making it work. Bart argues that the biggest opportunity isn't convincing companies to try AI—it is helping them finish what they've already started. The conversation also explores why data plumbing, client context, and trust matter more than flashy demos as AI becomes cheaper and more widely available. Key topics: THE PILOT ERA IS OVER AI is no longer simply a “should we try it?” conversation. A study of 300 enterprise AI pilots found that 95% produced no measurable return. The real opportunity lies between a completed pilot and a production-ready system. WHY FAILED PILOTS ARE STILL VALUABLE A failed pilot means the company already approved a budget, ran a demo, and believes AI matters. These companies are warmer prospects than those starting from scratch. The job is not education first—it is execution and follow-through. WHY BIG FIRMS DO NOT AUTOMATICALLY WIN Large consulting firms cannot instantly close the gap between an AI pilot and a production system. Hiring thousands of people still leaves a significant ramp-up period, often taking 12 to 18 months just to understand a client well enough to make effective decisions. RELATIONSHIPS AND JUDGMENT BECOME MORE VALUABLE As the cost of intelligence approaches zero, relationships become more valuable. AI makes analysis, drafting, and pattern matching cheaper, but trust, shared history, and client-specific judgment remain scarce. MID-MARKET COMPANIES ARE THE SWEET SPOT The ideal client is roughly a $50M to $250M company. These businesses are too large to ignore AI, but often too small for enterprise consulting rates. They need something deployable now—not another long transformation roadmap. MARKETING AI IS OFTEN A DATA PROBLEM CMOs are allocating more than 15% of their budgets to AI, yet 84% are still shipping generic campaigns. Duplicated tracking, missing attribution, broken systems, and poor data infrastructure limit AI’s effectiveness. THE WINNING AGENCY POSITION The agency that wins is not necessarily the one with the flashiest demo. It is the one that finishes the pilot and gets the system into production. The offer becomes: “We make AI work,” not simply, “We do AI.” HOW TO PITCH THE OPPORTUNITY Do not sell “AI exploration.” Ask prospects which AI pilot they ran in the last 18 months that never reached production. This opens the door because the client already believes in AI and needs help finishing the job. THE AI DOOM CONVERSATION John raises concerns after watching an AI documentary and asks whether Bart is an optimist or a doomer. Bart describes himself as optimistic and questions whether apocalyptic headlines reflect reality. Both agree that much of the hype is far bigger than the technology’s actual capabilities today.
