A transformation can look done and be gone six months later. The deck was fine. The team drifted back to the old way of working, and the signs showed up there months before anyone upstairs wrote them down. Jeff Burstein has spent more than 20 years coaching enterprise transformations. His argument: when a team that was improving slows down, the question is rarely what the team is doing differently. Something in the environment changed: a new rule, a new policy, a reward that no longer supports the way the team works. And no change in mindset ever simply sticks. You let it go, and the pen comes back to your hand. Along the way: why people come before process and tools, what velocity is for and what happens when a leader demands it doubled, rote work versus knowledge work, why breakdown comes before breakthrough, and what to tell a leader whose team is behind right now. ABOUT THE SHOW Most teams don't fall behind because people stopped caring. They fall behind because the job changed and the team's operating agreement didn't. The Lagging Team is for leaders whose teams got left behind — by a reorg, a new boss, a technology that rewrote the playbook overnight, or a change nobody explained. Tuesdays — conversations with practitioners who were in the room when it happened. Thursdays — short research episodes. One finding, stated plainly, in under twenty minutes. No blame, no jargon, no pretending the team should have known. Just what changed and what to do about it. CHAPTERS 0:00 You let it go, and the pen comes back. The cold open. 1:47 Transformations fail in the team first. A transformation doesn't fail in the strategy deck. 2:22 Looked done, gone six months later. Jeff has seen teams lean into new practices, then drift back. 4:59 Something in the environment changed. Something around the team stopped rewarding the way it works. 7:40 How leaders hear it: a spectrum. The same conversation can land differently at two times of day. 9:17 How many companies have you run? The other end of the spectrum. 10:41 People, process, tools: why that order. Only human systems are unpredictable. 13:30 What happened, and what we make it mean. A late report is just a late report. 15:29 Every framework assumes the mindset. None of them tell you how to build one. 16:09 Process doesn't help the people. Why capital-A Agile became a bad word in some communities. 18:22 How do you measure a mindset? Process and tools have objective measures. 21:37 Don't compare teams. Two teams are two different units of value delivery. 22:45 What velocity is actually for. Velocity is a planning measure, not a scorecard. 24:37 Double the velocity? Double the estimates. A leader demanded every team double its velocity points. 26:06 The team is the unit, not the individual. Story points belong to teams, not individuals. 27:13 Clear, complicated, complex, chaotic. Jeff walks through the Cynefin model. 31:36 Rote work and knowledge work. Rote work is the same every day, and doing it faster gets more done. 35:21 Behind the button. If you press the button and don't know what happens behind it, that's rote work. 37:15 Unlocking motivation in knowledge workers. Stick and carrot work for rote work. 41:23 Does a mindset ever stick? You're never done. 42:46 Stop getting better and you get worse. Vision should sit just out of reach. 44:11 It never sticks. No organization gets to say a change has stuck. 45:52 The way to make it stick. Devon's turn. 46:45 Breakdown comes before breakthrough. Everybody gets stuck. 48:03 Hope is not a plan. If all you have left is hope, you're in cognitive breakdown. 54:07 Teams in breakdown stop filling the backlog. Same advice for teams. 55:30 When leaders don't notice a team has seized up. Leaders who stay engaged aren't surprised. 58:41 Purpose, autonomy, mastery: which goes missing. Usually it's a combination. 1:01:13 What would you tell a leader whose team is behind? The closing question. 1:04:03 Make-believe deadlines aren't autonomy. A team that isn't making progress may be facing real unknowns. 1:06:17 Go lead. Lead with purpose, vision and mission. 1:07:10 Where to find Jeff. LinkedIn is the best place; he answers every message. 1:09:30 Your plan will go off the rails, and that's okay. Jeff's last word.
