What does it mean when someone on your team suddenly stops talking, stops pushing back, or simply nods along?
Silence at work can look like peace—but often, it’s a sign of disconnection.
In this episode of The Leader in You, Dr. Lola Gershfeld and Polina explore what may be happening beneath workplace silence and why withdrawing, shutting down, or avoiding someone can be just as important to pay attention to as arguing or confrontation.
We unpack three common negative cycles that teams can get caught in:
Pursue–Pursue: Both people push, defend, blame, or try to prove who is right.
Pursue–Withdraw: One person pushes harder for a response while the other retreats further.
Withdraw–Withdraw: Both people disengage, avoid each other, and the relationship becomes increasingly disconnected.
You’ll also learn how to recognize when someone on your team may be withdrawing—and what you can do to help them feel safe enough to re-engage.
Using the Emotional Connection (EmC) Process, we share three practical steps:
GET CURIOUS
Notice what has changed and gently ask what may be happening.
COMMUNICATE CARE
Share how the disconnection is affecting you and reassure the person that they matter, their experience matters, and you want to understand.
CREATE SAFETY WHEN THEY SHARE
Instead of immediately fixing the problem, acknowledge their courage, validate their experience, and simply say, “Thank you for sharing.”
The goal isn’t to force someone to talk. It’s to create enough emotional safety that they no longer feel they have to protect themselves through silence.
Because when a team goes quiet, the question isn’t just, “Why aren’t they talking?”
The deeper question is: “What happened in the relationship that made it feel safer not to?”
