Recruitment agencies are not disappearing.
But the version of the industry built on access, volume and relentless selling is under pressure.
AI has made it easier to find profiles, automate outreach and move information through a hiring process. Candidates also have more ways to find opportunities without an intermediary. If an agency’s value is simply that it can access the same databases and tools as everyone else, that value is becoming harder to defend.
In Episode 7 of Papayo Radio, John McCaffrey and Rico Fernando examine what recruitment agencies are actually worth now—and why the answer depends on the kind of agency.
Rico argues that specialist recruiters, headhunters and executive-search firms still perform work that technology cannot replace by itself.
They bring established networks, market knowledge, experience and relationships with people who are not actively searching or responding to generic outreach.
The conversation also looks at the consolidation already reshaping the industry. Agencies built around deep recruiting expertise and recurring client trust are in a very different position from agencies whose strongest capability is selling the service and constantly replacing dissatisfied customers.
AI makes that distinction more visible.
Rico explains why agencies should begin with a six-month objective, document their existing infrastructure and recruitment process, and only then decide what technology should change. Adding disconnected tools without a clear process can make weak recruitment worse. Responsible implementation, however, can make a strong agency exceptionally competitive.
Candidate experience is the other half of the discussion.
Poor communication, repeated interview questions and missing documentation do more than slow a hiring process. They tell candidates that nobody listened. Because the recruiter is often the candidate’s first human contact with the company, those failures also become part of the employer brand.
The episode closes with a practical look inside Papayo: structured interview notes, transcript-based feedback, candidate summaries and the kind of automation designed to remove administration without removing the human judgment at the center of recruiting.
The central question is no longer whether recruitment agencies will use AI.
It is whether they can prove what remains valuable once everyone has access to it.
